Restaurant waitlist KPIs should answer a practical question: what should the host team change before the next busy service? They are not a leaderboard for comparing unlike dining rooms. A useful scorecard tells you whether the promise at the door was credible, whether guests stayed reachable and whether live capacity became a seated party.
Start with three measures: quote accuracy, guest walkaway rate and fill rate. They work together. A low accuracy rate can explain walkaways; a healthy quote rate with a weak fill rate can point to table compatibility, a slow handoff from the floor or an unclear table-ready process. Review them by service and party size before deciding that the whole restaurant has one problem.

Define the three KPIs before collecting a number
The formula matters less than the definition behind it. If one host treats a party that stopped replying as a walkaway and another marks it as a no-show, the report cannot show what happened. Write the following definitions in the shift guide and use them for every service.

There is no honest universal benchmark for these measures. A room with mostly pairs, a terrace that opens with the weather and a restaurant that gets large groups after a game will look different. Use several comparable services as your baseline, then ask whether one change moved the metric in the direction you intended.
Capture six timestamps and one outcome
You do not need a complicated dashboard to begin. For every eligible party, record the facts that let the team recreate the decision:
- When the party joined and its size.
- The last wait range promised, plus the time it was given.
- When the floor marked compatible capacity available.
- When the table-ready notice or verbal invitation went out.
- When the party was seated, if it was seated.
- The final outcome and one reason code when it was not seated.
Keep the reason codes intentionally small: guest cancelled, guest could not be reached, duplicate entry, staff removal, table no longer compatible, manager hold or another local operational reason. Do not turn a scorecard into a shared list of names, phone numbers or message transcripts. The timestamps matter because they isolate the delay. If a party waited past the promised range before the table was ready, the issue is the quote or the floor signal. If the table was ready on time but the party did not arrive, the issue is the table-ready contact path or the policy for a released hold. Those are different fixes.
Measure quote accuracy from the last promise, not the first guess
A host may update a wait after a section closes, a large party arrives or the floor realizes a compatible table will take longer. Measure accuracy against the last clear range the guest heard. That is the promise the restaurant must evaluate.
For example, if a party receives a 25–35 minute update and is seated 31 minutes later, it is inside the promised range. If it is seated at 48 minutes, record it as outside the range and capture the operational reason without blaming an individual. Review the result separately for parties of two, four and larger groups; a blended percentage can hide a recurring mismatch in one part of the room.
Do not shorten a quote merely to make the board look better. A range should reflect compatible capacity, current turn pace and the floor’s signal. Treat walkaways as a diagnosis, not a moral failure
Walkaways are valuable evidence when they are classified consistently. Count a guest-initiated cancellation or departure before seating after the party joined the waitlist. Keep other outcomes separate:
- A duplicate entry is a data-quality issue.
- A staff removal is a process or training issue.
- A party that does not respond after a table-ready invitation is a contact and hold-policy outcome.
- A cancelled reservation is a different journey from a same-day walk-in queue.
At the end of service, compare walkaways with the age of the party in the queue and the last update it received. A rise after a specific wait length may mean the quoted range is not credible. A rise after the table-ready message may mean the channel, response window or fallback call needs work. Do not jump directly to “guests are impatient”; the timestamps can tell a more useful story.
Define fill rate around capacity the team could actually offer
Fill rate becomes misleading when the denominator includes every empty-looking table. A table can be unavailable because it is incompatible with the party, protected for a confirmed reservation, being reset or held by a manager. Choose one unit—usable seats or compatible tables—and only count capacity that the floor offered to the waitlist under the service policy.
Suppose the floor releases four compatible two-top tables to the queue and three become seated waitlist parties during that service. Your table-based fill rate is three out of four. The fourth needs a reason, not an assumption: did the party decline, did a manager protect the table, did no compatible party remain, or did the invitation wait too long for a reply?

Run a 15-minute review after comparable services
Review a small sample of comparable services—such as the same meal period over several weeks—rather than reading one chaotic night as a trend. Bring the host lead, a floor lead and the manager who can change the policy. Ask four questions:
- Which party size or service period had the largest miss in quote accuracy?
- Which walkaway reason increased, and what was the last guest update before it happened?
- Which released capacity did not turn into a seated party, and why?
- What single rule will the team test next service?
The rule might be a clearer range for parties of six, an earlier floor check for two-tops or a named owner for table-ready replies. Test one rule long enough to gather comparable services, then compare it with the baseline. Changing the quote, message copy, hold policy and staffing plan at once produces noise, not learning.
